How to manage inventory in a retail shop — a practical guide

For a retail shop, inventory is where your money literally sits on the shelf. Hold too much and your cash is stuck in stock that isn't selling. Hold too little and you lose the sale — and maybe the customer — when a fast mover runs out. Good inventory management is the balancing act in between. Here is a practical way to get it right.

1. Know exactly what you have, in real time

You cannot manage what you cannot see. The foundation of inventory control is an accurate, up-to-date stock count — one that updates automatically as you buy and sell, not a number you try to remember or reconcile once a month.

When every sale reduces stock and every purchase adds to it, your count is always right. That single habit prevents most inventory headaches.

2. Set reorder levels for every item

For each product, decide the minimum quantity at which you need to reorder — based on how fast it sells and how long your supplier takes to deliver. When stock hits that level, you restock before you run out, not after a customer asks for something you don't have.

Set-and-forget reorder levels turn "we're out of that" into a rare event.

3. Watch your fast movers and your dead stock

Not all stock is equal. A handful of items usually drive most of your sales, while some sit untouched for months, quietly tying up cash and shelf space.

You need item-wise sales reports to see this clearly. Gut feel is often wrong about what actually sells.

4. Handle batches and expiry where it matters

If you sell anything perishable or dated — medicines, food, cosmetics — you need to track stock by batch and expiry date, sell the oldest first, and pull near-expiry stock for return before it becomes a write-off. A plain quantity count isn't enough here.

5. Count physically, but less often

Even with software, do periodic physical counts to catch shrinkage and errors. The better your system, the smaller the gaps you find — and the less often you need to shut down for a full count.
